People and organisation design: build the team the business needs.

Co-founders, first hires, contractors, equity and culture: how to put the right people in the right roles, legally and affordably, as the business grows.

Every tech startup is a small group of people making many decisions quickly. Get the people side right and most other problems become solvable. Get it wrong, with a co-founder split that breeds resentment, a hire made too early or an employee wrongly treated as a contractor, and it can cost the company years or end it.

This playbook gives tech founders a practical route through the people function, from the founding team to a small, effective organisation:

  • Co-founders: choosing them, splitting equity and protecting the company with a founder agreement and vesting.
  • Organisation design: structuring the business by function, so every area has an owner before you have a full team.
  • First employees: the UK essentials, including right to work checks, contracts, PAYE and pension auto-enrolment.
  • Contractors and IR35: when a contractor is right, and how employment status rules apply.
  • Equity for staff: share options and the EMI scheme.
  • Culture and performance: running a remote team well.
  • Volunteers, advisers and specialists: adding skills you cannot yet afford to hire.

The stance is the same as elsewhere at Techcelerate: hire for the constraint that limits revenue, keep fixed costs in step with income, and use flexible capacity until the business has earned the right to grow its payroll. Employment and tax law is general information here, not legal advice. UK employment law is being reformed, so check GOV.UK and Acas and take professional advice for your situation. The legal playbook covers contracts and IP in more depth.

7 guides

The people and organisation design playbook.

1

Co-founders, equity and vesting

Co-founder problems are among the most damaging a tech startup can have, and most are preventable with honest conversations and a written agreement made early.

2

Designing the organisation by function

Before you have a full team, give every business function an owner. A simple functional structure makes gaps visible and hiring decisions obvious.

3

Hiring your first employees

Your first hires shape the company. Hire for the constraint, know the true cost, and get the UK legal essentials in place before the first day.

4

Contractors, employees and IR35

Contractors give flexibility and specialist skills. But employment status depends on the reality of the relationship, not the label, and the IR35 rules can shift tax responsibility onto you.

5

Equity for staff and EMI options

Equity lets a tech startup share future value with the people building it. In the UK, the EMI scheme is often the most tax-efficient way to do it, if you qualify and set it up correctly.

6

Remote culture and performance

Remote and hybrid teams give tech startups access to talent anywhere, but culture and performance need deliberate design when people rarely share a room.

7

Volunteers, advisers and specialists

Before the business can afford a full team, it can still access senior skills. Volunteers, advisers and specialists each fill a different gap, and each needs a different set-up.

Map the gaps

Use your functional organisation chart to decide which roles volunteers will take on and who in the founding team leads each one.

Set clear rules

Volunteers cannot be paid in any form, including stipends, vouchers or expenses, all roles are remote, and there is no promise of a paid role.

Onboard and organise

Give each volunteer a role description, a named lead, the tools they need and a weekly rhythm of check-ins.

Review and recognise

Review contributions regularly, give honest feedback and recognition, and document everything so the team can grow or hand over smoothly.

SkilledUp Life is exclusively for tech companies. Volunteers cannot be paid in any form, including stipends, gift vouchers or expenses. All volunteering is remote, and no promises of paid roles can be made.
